
Age is not simply a biological fact. Sociologists are interested in how age can shape people’s life chances, access to opportunities and experiences of power. In the workplace, this matters because younger and older workers can both face barriers in recruitment, training, progression, flexible working and retirement.
The Intergenerational Workplace Design Sprint asks students to act as workplace consultants. Working in mixed teams, students design an age-inclusive induction, training and progression plan for a fictional employer. Their challenge is not simply to make work “fairer” in a vague sense. They must use sociological evidence to explain how their policies would reduce inequalities faced by workers at different stages of life.
This activity is particularly useful for Cambridge OCR A Level Sociology students studying social inequalities because it develops AO1 knowledge of age inequality, AO2 application to a realistic workplace and AO3 evaluation of the strengths and limits of different policies.
Ageism: more than individual prejudice
Ageism refers to stereotyping, prejudice or discrimination based on a person’s age. It can affect both younger and older workers. For example, a younger employee may be assumed to be inexperienced, unreliable or lacking commitment, while an older employee may be assumed to be less adaptable, less healthy or less confident with technology.
Age is protected under the Equality Act 2010. In employment, age discrimination can be direct, indirect, harassment or victimisation. Indirect discrimination is especially important for sociologists because a workplace policy may appear neutral but still disadvantage a particular age group. For example, an advert asking for a “recent graduate” may indirectly disadvantage older applicants, while only offering progression opportunities to people with several years of uninterrupted full-time work may disadvantage younger employees, carers or those returning to employment.
Students should therefore avoid designing a workplace that treats age inequality as only an “older worker problem”. A genuinely inclusive organisation recognises that different groups can be disadvantaged in different ways.
Recruitment and the problem of hidden age bias
One major barrier facing older workers is age bias in recruitment. The Centre for Ageing Better’s research on recruitment found that many older jobseekers believed their age would count against them when applying for work. It also showed that age discrimination is often difficult to identify because it can operate through coded language, assumptions about “fit” or employer preferences for applicants seen as more energetic, flexible or technologically skilled.
This is useful evidence for the design sprint. Students could recommend that an employer:
- removes dates of birth and dates of qualification from initial application forms;
- avoids age-coded language such as “young and dynamic” or “recent graduate”;
- uses structured interviews with the same questions for every applicant;
- trains recruitment panels to recognise unconscious age stereotypes;
- advertises vacancies through a range of channels rather than relying only on social media or graduate recruitment websites.
These policies can be linked to the sociological idea of institutional discrimination. Even where no individual manager intends to discriminate, workplace practices can still produce unequal outcomes.
Training, skills and progression across the life course
A common stereotype is that older workers are unwilling or unable to learn new skills. This assumption is both unfair and sociologically weak. People’s opportunities to develop skills are shaped by their previous educational experiences, social class, occupational position, employer support and confidence, rather than age alone.
Research from the Learning and Work Institute shows that participation in learning tends to decline with age. It also highlights wider inequalities: people who stayed in education longer are much more likely to participate in adult learning than those who left school earlier. This suggests that training inequality is connected to class and educational advantage as well as age.
For the workplace design sprint, students could propose a lifelong learning model rather than concentrating training only on new starters or younger employees. Effective policies might include:
- paid time for training during working hours;
- a choice of face-to-face, written, online and recorded materials;
- mentoring partnerships where workers exchange knowledge rather than assuming one age group teaches the other;
- transparent criteria for promotion;
- regular career conversations for workers of every age;
- retraining opportunities for people changing role later in their working lives.
This approach challenges the assumption that careers should follow a simple pattern of education, full-time work and retirement. In contemporary society, workers may retrain, change occupation, work part-time, return after caring responsibilities or remain in employment beyond State Pension age.
Digital inequality: avoid stereotypes, remove barriers
Digital change is a major workplace issue. Online recruitment systems, hybrid meetings, digital performance platforms and AI-assisted processes can all create new inequalities. However, students should be careful not to assume that every older worker lacks digital skills or that every young worker is digitally confident in professional settings.
Digital exclusion is shaped by access to devices, reliable internet, affordability, confidence, disability, previous education and the availability of support. Good Things Foundation estimates that millions of adults in the UK labour force lack essential digital skills for work, showing that digital inequality is not a small or marginal problem.
A strong workplace design should therefore provide support without being patronising. Students might recommend:
- digital training offered to all staff rather than aimed only at older workers;
- optional one-to-one support for employees who want it;
- printed and accessible alternatives to online-only materials;
- protected time to practise unfamiliar systems;
- digital buddies or peer-support networks;
- accessible software for workers with visual, hearing or mobility impairments.
This is a good point at which to bring in intersectionality. Age may interact with class, gender, ethnicity, disability and caring responsibilities. An older professional with extensive workplace experience may feel confident using new software, while a younger worker on a low income may have limited access to a reliable laptop or broadband at home.
Flexible working, health and retirement
Age-inclusive employment also means recognising that workers may have different needs at different points in their lives. Younger workers may be combining employment with study, insecure housing or caring responsibilities. Older workers may be managing long-term health conditions, caring for relatives or considering a gradual move towards retirement.
The default retirement age was abolished in 2011. Most workers now have the right to decide when they retire, and most jobs do not have a fixed retirement age. This means that employers should not assume that reaching a particular age means a worker wants to leave, reduce their hours or stop progressing.
Flexible working can be important, but access is uneven. ONS data found that hybrid working was more common among workers aged 30–49 than among both younger and older workers. This suggests that flexible arrangements are influenced by occupation, employer policy and job security, not simply personal preference.

Students could include the following in their workplace plan:
- flexible start and finish times;
- part-time, compressed hours and job-share options;
- phased retirement arrangements;
- return-to-work plans after ill health or caring responsibilities;
- ergonomic adjustments and occupational-health support;
- equal access to flexible working across grades and job roles.
This avoids the damaging assumption that older workers are a burden. The Centre for Ageing Better argues that older workers value meaningful work, flexibility, learning, progression and opportunities to mentor others.
Applying this research to the design sprint
The strongest teams will not simply list policies. They will explain exactly which barrier each policy tackles and why it is likely to improve life chances.
A high-quality pitch could use this structure:
Problem: Older applicants may experience hidden age bias in recruitment.
Policy: Introduce anonymised applications, age-neutral job descriptions and structured interviews.
Sociological explanation: This reduces the chance that stereotypes about age shape selection decisions. It tackles institutional discrimination because it changes the process, rather than relying only on individual managers being fair.
Evaluation: Anonymising applications may reduce some forms of bias, but it cannot remove every inequality. Interview panels may still make assumptions about age, class, accent, disability or career history. The policy should therefore be combined with staff training and regular monitoring of recruitment outcomes.
Students should also consider whether their policies are realistic. A workplace may need funding for training, staff time for mentoring or changes to digital systems. However, the best responses will argue that inclusion is not simply a cost. It can improve retention, reduce staff turnover, widen the talent pool and make the workplace more responsive to a changing labour market.
Final judgement
An age-inclusive workplace does not mean treating every worker identically. It means recognising that people experience work differently across the life course and that workplace rules can either reduce or reproduce inequality.
The Intergenerational Workplace Design Sprint encourages students to apply this idea in a practical way. By using evidence on ageism, training, digital inequality, flexible working and retirement, students can show that age inequality is shaped by social structures, workplace cultures and policy decisions — not by age alone.
